Are we at risk right now?Report your Current Profile by Function using a three-level status indicator: on track, at risk, or critical. "At risk" means the Function score falls below your Target Profile and no remediation plan is active. "Critical" means the gap creates exposure to a named, sector-relevant threat scenario. Keep the summary to six rows — one per Function — with a single sentence of narrative on any critical item. Name the threat the gap exposes, not the subcategory that failed.
Are we getting better over time?Tier movement answers this. Show two columns: Function, Tier last quarter, Tier this quarter. A move from Tier 2 to Tier 3 in Detect tells a deliberate improvement story. Flat movement means the function is stable. Downward movement gets one sentence of explanation in the room, not buried in a footnote.
Avoid using subcategory completion percentages as a progress metric. A fraction of subcategories marked complete has no reference point for a board member without deep framework knowledge. Tier movement has a defined four-point scale that any executive can interpret across quarters.
Are we spending correctly?Profile gaps are your budget justification. For each gap you are asking the board to fund, provide four pieces of information: which Function and Category the gap lives in, which threat scenario it creates exposure to, the estimated cost to close it, and the residual risk if it remains unfunded. Three gaps presented in that format is a capital allocation conversation. A multi-row spreadsheet is not.
A one-page board report structure that works
This structure fits a single page and works across organizational types.
Cyber risk summary. A six-row table: Function, Current Tier, Target Tier, Status, and key risk if the gap is not addressed. One sentence below any critical-status item. Quarter-over-quarter Tier movement. A simple comparison showing Tier by Function last quarter versus this quarter. No subcategories. No percentages. Tier movement only. Investment ask. Common mistakes that damage board confidence
Reporting subcategory counts. Boards do not have a reference point for subcategory volume. A Tier rating on a four-point scale is immediately interpretable. A subcategory checklist is not.
